Rules-Based Value Accrual
A credibly neutral protocol returns value to its token through a deterministic rule encoded in the chain's state machine rather than a discretionary treasury decision; Hyperliquid burns protocol fees by logic, not by a buyback desk timing the market.
The critique it answers
Hyperliquid converts protocol fees into its native token and burns them automatically, through onchain logic rather than any human, committee, or trading desk deciding when to act. Some sophisticated critics have argued the protocol should instead time this process, buying more when the price is low and less when it is high, the way a corporate treasury manages a share-repurchase program.1 Jeff Yan's response is that this is a category error, because there is no discretionary buyback program in the first place: the comparison is, at best, an analogy.
How it actually works
Two things about the mechanism are non-discretionary, not one. That fees get burned at all, rather than routed to a treasury or to insiders, is fixed by the protocol. And the conversion strategy itself, when and how fees are converted into the token and burned, is baked directly into the execution logic of the chain. Yan's own analogy is an onchain time-weighted average price order: when a trader places one, there is no one sitting there deciding when to release the next slice of it to the order book, since the slicing is simply part of the state machine. The fee-burn conversion works the same way: it is purely onchain logic, part of the protocol's deterministic execution, not a trade any person decides to make.
The correct reference point, in his view, is Ethereum's post-merge fee-burning mechanism, not a corporate buyback. Ethereum's transaction fees used to go to miners; they are now burned instead. Nobody asks Ethereum's developers to redirect that burn toward a better use when the price of the underlying asset is high, because the burn is a protocol rule, not a capital-allocation choice made by a person. Hyperliquid's fee burn is the same kind of object.1
Why discretion is excluded by design
The deeper point is that the discretionary-buyback framing only makes sense if Hyperliquid is a company driving value to shareholders, and it is not. The team behind it is a small group building one critical component of a larger ecosystem; the protocol itself is a neutral platform on which finance is built, with no direct equivalent in traditional finance. People tend to reach for a familiar mental model rather than learn a new concept, which is why the corporate-buyback comparison keeps recurring even though it does not actually fit. Adding discretion back in would reintroduce exactly the kind of trusted-operator dependency that neutral financial infrastructure exists to remove.1
Why it matters
This is the tokenomics expression of a broader commitment to credible neutrality: a genuinely neutral protocol has to minimize the surface area where a privileged party exercises judgment over the token. A discretionary buyback would be exactly such a surface, making the token's value partly a function of a treasury's market-timing skill and integrity, reintroducing the trusted-intermediary risk that decentralized finance is supposed to eliminate in the first place. Making value accrual a rule instead keeps that neutral property intact: anyone can verify the mechanism, and no one can game, front-run, or capture it. It also reframes the debate over whether a token is overvalued or well managed: the question of whether a protocol should time its buyback is malformed, since the only meaningful questions are how much fee throughput the protocol actually generates and whether the burn rule itself is well designed, both of which are verifiable onchain rather than matters of discretion.
A productive tension with Ethereum's own record
Yan invokes Ethereum's fee burn as the positive structural analogy, but Ethereum's own fee-to-value mechanism is arguably empirically broken: stablecoin and tokenized real-world-asset volume has grown by one to three orders of magnitude since 2020 while Ethereum's daily fees stayed flat, as network upgrades cut per-transaction fees and activity migrated to layer-two networks and other chains. The reconciliation is that the burn mechanism is identical in form across both protocols, but its actual value impact depends entirely on fee throughput. A rules-based burn is necessary but not sufficient; it accrues real value only if the protocol actually captures meaningful fees at scale. Whether Hyperliquid's burn produces durable value where Ethereum's has not is therefore an empirical question about fee durability and throughput, not a question about the elegance of the mechanism itself.
Tensions and open questions
A rules-based burn only accrues value if fees stay large and durable; if competitors compress a protocol's fee capture through zero-fee alternatives or fee wars, the same elegant rule simply burns a shrinking base. It is also worth noting that non-discretionary still required one discretionary design choice at some point, since the burn rule itself was authored by a core team and could in principle be changed later through governance, a bounded but real discretionary surface. And the mechanism's verifiability onchain does not guarantee it is actually understood; Yan's own complaint is that it is widely misread as a corporate buyback, which is precisely why credible neutrality that nobody understands remains vulnerable to unfounded criticism.
